Project Background
In mid-April 2021, in order to strengthen the centralized monitoring and management of dozens of mobile applications in the bank, J Bank built an APP monitoring email list and management platform to realize centralized management of mobile applications, established a data indicator system to realize data visualization, and carried out operational data monitoring and data analysis. , to provide data support for mobile application operations. The leadership of Party A attaches great importance to this project, regards the project as the highest priority, and gives strong support.
2. Demand analysis
J Bank has built an APP monitoring and management platform for monitoring and management of multiple APPs within the bank and its subsidiaries, which mainly includes functions such as APP management, audit management, operation monitoring and user authority management. As the bank's internal back-office, the platform focuses on the practicality and convenience of business function operations, and does not require high personalization. The target users are the bank's internal platform users, mainly including executives, business managers and salesmen.
The project is carried out in an agile mode. We work together with the project leader of Party A to facilitate communication and understand the progress of the project. We interpret requirements documents and business rules, sort out the overall requirements business process, and organize group discussions.
In the process of requirement analysis, we conduct group discussions on unclear requirements and conduct remote video conferences with cross-regional business departments (using Xiaoyu Yilian); we regularly use video conferences for cross-regional and cross-departmental review of the results.
Human resources are limited and the scope of demand is large (seven modules, 24 secondary menu functions). After evaluation, I applied for support to my superiors in time and dispatched 2 more product managers. With limited human resources (6 product managers in the team), limited professional level (2 junior, 3 intermediate and 1 senior) and limited time to go through needs analysis, cross-departmental collaborative communication, confirmation of scope, product design and department It is impractical to complete the high-definition prototyping of all the requirements of the project scope with many links such as internal review.
I gave timely feedback to the person in charge of the project of Party A, and suggested that the project implementation scope should be divided into two stages. At this stage, the main functional modules of the project should be designed and implemented, and the secondary functions will be added in the second stage. The person in charge of the project of Party A listened to my suggestion and reported to the leadership of Party A in time. By narrowing the scope of the first phase of the implementation of the proposal, it laid a solid foundation for the successful completion of the subsequent project tasks.
3. Product Design
Coordination: I lead the team (a total of 6 people) to analyze the needs of the monitoring platform and coordinate the use of Axure for high-definition prototyping and version management of team collaboration prototypes. We unify typography and tone, and use component libraries to create high-definition prototypes. In this way, the high-definition prototypes we designed are unified in visual style and style specifications (including fonts, buttons, forms and tables, etc.).
Training: Based on previous product design experience, I first let the team members understand the requirements, familiarize themselves with the business process, understand the business logic, sort out the business process, and then carry out the prototype design, and give the junior product manager an accelerated Axure skills training.
